Consolidating generational transition and professionalising a family business without losing its essence—that was the challenge Quesería La Antigua set out to tackle. CEO Sara Fregeneda explains how the Lean system has helped the company grow with structure, engage its people, and transform how they work, all with the support of SGS PRODUCTIVITY.
A new step for a company with deep roots
For over two decades, Quesería La Antigua has been transforming sheep’s milk into high-quality products now exported to more than 10 European countries. Based in Fuentesaúco (Zamora), they combine artisanal know-how with the dedication of their shepherds and farmers.
With the second generation—Sara, her sister, and the children of the founding partner—now leading the company, the need arose to take a leap forward: to professionalise management without losing the soul of the business. That’s when they saw Lean as an opportunity to structure growth, improve processes, and strengthen team engagement.
From pilot to a culture of improvement
The Lean system was first implemented in two key areas of the plant: packaging and shipping. The aim was to see fast, tangible results—and they did. The success of this first step led to expanding the model across the entire production plant, the admin department, and, more recently, the company’s strategic level.
One of the biggest achievements has been achieving real engagement from the team. Even though some departments—like marketing and sales—haven’t formally started implementation, the Lean mindset is already spreading throughout the organisation. “It’s like a light rain that slowly seeps in,” says Sara.
People who feel heard
One of the most powerful impacts has been on the human side. The team now understands that measuring is a tool for improvement. This has created a dynamic of self-improvement, pride, and ownership. People “compete” to improve results and know their ideas matter.
Over 90% of improvement ideas from the shop floor are reviewed, and those that add value are implemented. That kind of active listening has fostered a sense of shared responsibility that has strengthened the company culture. “That’s what we love the most,” says Sara. It’s not just about optimising processes—it’s about developing people.
Purpose-driven leadership
In addition to operational improvements, leadership training for middle managers and the executive team has been key to the transformation. It’s not just about skills—it’s about preparing teams to make decisions in a fast-changing environment. This mindset shift is essential for sustaining long-term improvement.
