However, experience shows that with a strategic focus on efficiency, it is possible to generate a seven\u2011figure financial impact in a matter of months. What\u2019s the secret? Eliminating waste, optimizing processes, and, above all, empowering people through a Lean culture.   <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3084\">Let\u2019s have a look at how an industrial company on the brink of collapse went from losses to an EBITDA five times greater in one year thanks to a well\u2011focused Lean transformation.<\/p>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\" id=\"ember3085\">The factory in red numbers<\/h3>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\" id=\"ember3086\">A Tier 1 automotive supplier, a components manufacturer, was in trouble. After several years of decline, its books were in the red and operational problems were piling up: late deliveries, skyrocketing costs due to inefficiencies, bloated inventory, and a constant \u201cfire\u2011fighting\u201d atmosphere. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3087\">Headquarters decided to take action and appointed a new plant manager, Luis Mart\u00ednez, with the mission of turning the situation around. Upon arrival, he found a chaotic factory and a worn\u2011out team, but he also saw untapped potential. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3088\">\u201cWe are not going to say goodbye to the factory; we are going to say goodbye to bad practices,\u201d he announced at his first meeting with key personnel.<\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3089\">Twelve months later, the plant\u2019s EBITDA had multiplied by five, productivity per employee had increased by 25\u202f%, and total inventory had been reduced by 30\u202f%. In addition, the factory closed its first complete year without any lost\u2011time accidents. What matters isn\u2019t just the numbers, but how they were achieved.  <\/p>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\" id=\"ember3090\">Everybody on board the Lean Transformation<\/h3>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\" id=\"ember3091\">The plan consisted of launching a comprehensive Lean transformation program, visible to the entire organization. <strong>No isolated projects or cosmetic improvements<\/strong>: a real 12\u2011month roadmap was defined with clear objectives and a portfolio of initiatives running in parallel across all critical areas.<\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3092\">The kickoff included a P&amp;L diagnosis and Value Stream Mapping exercises on key product families to visualize flows and waste. From there came initiatives with direct impact on the P&amp;L: scrap reduction, improved labor efficiency, increased OEE in bottleneck equipment, and inventory optimization. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3093\">In an all\u2011hands meeting, Luis presented the plan with one unequivocal message: \u201cHere we\u2019re all going to row in the same direction.\u201d Every department would have something to improve and contribute to the final result. Headquarters supported the process by setting demanding EBITDA and cash\u2011flow targets and releasing CAPEX only for projects with clearly quantified returns.  <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3094\">Cross\u2011functional teams were created to tackle different fronts. While one group worked on reducing downtime and bottlenecks, another focused on optimizing material flow and cutting inventories. The first Kaizen events addressed changeover time reduction (SMED) and standardized work in key processes.  <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3095\">All initiatives were aligned with indicators such as OEE, defect rate, lead time (<em>total time from order to delivery<\/em>), and inventory levels, connected to the P&amp;L, and their action plans became \u201cthe law of the factory\u201d: commitments with owners and defined deadlines.<\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3096\">Early wins came within weeks: 5S was implemented, and an Obeya board was set up where each team updated progress weekly. This transparency generated shared responsibility and fostered collaboration between departments. <\/p>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\" id=\"ember3097\">Lean Leadership: the Plant Manager in lead<br\/><\/h3>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\" id=\"ember3098\">From the start, Luis made it clear he would be the first in line, leading by example. Every morning you would see him walking the factory floor (gemba walk), greeting operators, inspecting critical points, and ensuring everyone began the day focused on priorities. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3099\">In addition to the regular walk, there was a second type of gemba walk directly aligned with the plant\u2019s strategic plan. In this format, key processes were systematically reviewed using a set of questions aimed at detecting deviations, identifying improvement opportunities, and checking the real implementation of standards. The message was clear: before demanding results, management had to be in the field supporting, removing obstacles, and enabling necessary changes.  <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3100\">He also instituted a brief daily meeting for area managers and their supervisors to review the previous day\u2019s results and align priorities. Thanks to that discipline, problems surfaced within hours and were immediately assigned owners for resolution. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3101\">Luis became the strongest advocate for safety and quality, making it clear that those two areas were non\u2011negotiable. If any process compromised people\u2019s safety or product integrity, it was stopped until a solution was found. For the first time, operators felt that management genuinely cared about their wellbeing and that \u201cdoing it right\u201d was more important than doing it fast.  <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3102\">Aware he couldn\u2019t drive the change alone, he relied on a key figure: the Lean Promoter (the plant\u2019s Lean lead). The engineer assigned to this role became his right hand for driving the continuous improvement system. She coordinated the Kaizen events, trained teams in Lean tools, and ensured that no project lost momentum.  <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3103\">They were an unstoppable tandem: while Luis removed obstacles from management and made quick decisions, she worked side by side with teams on the ground, turning ideas into concrete actions. Luis acted as a coach who knew when to accelerate and when to slow down to consolidate a change. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3104\">Another fundamental piece was communication. He established weekly meetings with middle management to review progress and monthly meetings with the entire factory to share achievements. In these gatherings he reiterated the purpose of the changes, showed improvements in numbers, and recognized the team\u2019s successes, keeping everyone engaged.  <\/p>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\" id=\"ember3105\">Middle management: engines of Continuous Improvement<br\/><\/h3>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\" id=\"ember3106\">The transformation would not have succeeded without the commitment of middle managers \u2014 area heads and team supervisors. Luis spent time working closely with them, not only to optimize technical processes but also to develop their leadership skills. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3107\">Each supervisor received training in basic Lean tools and in leading high\u2011performance teams. They went from being fire\u2011fighters to becoming <strong>coach\u2011leaders<\/strong> for their teams: learning to motivate, provide constructive <em>feedback<\/em>, and solve problems together with their people rather than just giving orders. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3108\">One example was a shift supervisor who used to spend her day chasing delays and reprimanding mistakes. After the training and with the new system, she began holding short meetings at the start of each shift to review the day\u2019s objectives and potential obstacles, while listening to suggestions from her operators. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3109\">Empowered with new tools and clarity of objectives, middle managers became the daily engine of change. They kept frontline teams engaged, celebrated every small win, and raised obstacles they couldn\u2019t solve to leadership without delay. Instead of waiting weeks to react to a problem, any deviation was discussed at the next morning meeting and addressed within hours with everyone\u2019s collaboration.  <\/p>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<h3 class=\"wp-block-heading\" id=\"ember3110\">The result: a transformed factory<\/h3>\n\n<div style=\"height:13px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p class=\"wp-block-paragraph\" id=\"ember3111\">Twelve months can fly by, but in this factory that year of transformation left a lasting impact. The results spoke for themselves: the plant went from generating \u20ac1 million in EBITDA to over \u20ac5 million at the end of the period. Thanks to systematic waste elimination and process optimization, <strong>operating costs were reduced without cutting headcount<\/strong>. Productivity per employee soared by 25\u202f%. Cash flow also improved significantly: inventory was reduced by 30\u202f%, freeing up tied\u2011up capital.    <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3112\">Other indicators reflected the depth of the cultural change: hours lost due to breakdowns fell to historic lows and customer satisfaction increased thanks to fewer defects and more punctual deliveries. On safety, the plant achieved its <strong>first year in history without any accidents<\/strong>, a milestone everyone was proud of. <\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3113\">When presenting these achievements to the executive board, Luis delivered a clear message: a P&amp;L transformation based on Lean had turned a dying factory into an exemplary business unit.<\/p>\n\n<p class=\"wp-block-paragraph\" id=\"ember3114\">Planning a Lean transformation is not about imagining the ideal factory overnight; it is about charting a path and correcting course day by day.
